Short answer … it’s a shit ton of work.

Here’s what I do 👇🏼

1. Stay on top of performance

No good waiting until the quarter is gone. I use weekly reporting and monthly a management accounts to track performance vs plan inside the quarter.

If something comes off, I’m onto my Business Unit CFO to ensure there’s a recovery plan.

I’m tracking yoy sales, yoy EBITDA, & free cash generation in absolute.

If something falters I’ll keep digging (through monthly management reviews) to ensure we understand the root issue and got the right plan.

Ensure accountability is in right place, and monitor relentlessly

Sounds easy, but the art is creating the right organisational tension in the right place to make the right people jump at the right time.

And accordingly fix the root problem…

This is important because if the numbers are shit, it’s important that I’m able to explain what we are doing about it.

AND even more importantly, to already be doing it by the time the call comes round.

The question I get most often in my DMs is: "Will you invest in my company?"

1/ Start with the answer first

It's natural to build up to a conclusion after presenting the facts.

Instead, give the answer first.

This allows your listener to quickly process your recommendation.

"What should we do?" → "You should do X."

You'll be more persuasive.

2/ Group and summarise your supporting arguments

Your ideas should form a pyramid under your answer.

Your ideas at one level must be a summary of the ideas below.

For each supporting argument, break down into a group of 3.

Three is the magic number– memorable and persuasive.

3/ Logically order your supporting ideas

You want to make sure your ideas belong together.

1. Time order - follow if there is a sequence of events
2. Structural order - break a single thought into its parts
3. Degree order - present your ideas from most to least important

How can some people write so beautifully?

1/ Two of my favorite writing techniques:

Writing technique 1: Don't always be direct

Instead of saying "the day was hot," you could write "even the bugs were looking for air conditioning."

That's what I call a second-order description: describe the *impact* caused by the hot day—instead of saying it's a hot day.

Why? Poetic writing is often one step removed from a straightforward description of the events.

The more steps you're removed while still communicating your point, the more "elegant" it might feel.

For example, let's start with a plain statement:

"The day was hot."

With a second-order description, you'd describe the heat by stating the effect it has on its environment:

"The day melted our popsicles." (Without mentioning the heat.)

Readers infer that the day was therefore hot.

As C.S. Lewis said:

"Instead of telling us a thing was 'terrible,' describe it so that we’ll BE terrified."
